IHKS (Heater and A/C Unit) Flap Repair

Has anyone repaired and/or reinforced the interior flaps on the IHKS unit? Mine were both broken, ordered a replacement unit and those flaps crumbled when I took them out, and now have another unit on the way. Want to be sure I get it right this time. The whole thing out of the car for a rust repair and carpet replacement and want to get it 100% before I put it back in because I do not ever want to do this again. Any advise would be greatly appreciated.

    A couple of hooptys
I just rebuilt my IHKS and reinstalled it. Which flaps are you talking about? The fresh/recirc air flaps (near the fan) or the mixing flap on the inside? Either way, I had a broken stub on my recirc flap, so I got another one, then reinforced both with epoxy and installed them to prevent it from happening again. You have to be very, very careful when you remove the flaps, since they're old and brittle.

The smaller recirculation flaps attached directly to the actuator motors. I'm thinking epoxy and sheetmetal.
