I have a 1995 525i with 283,XXX miles. After I drove it for about 25 minutes, the temp gauge needle moved past the middle and went into the red. I pulled over to let it cool down and got it home safe. In the drive way I noticed these things. No coolant leaks that I could see, I did the newspaper trick with the fan blade, it was good. Then I checked for play in the water pump pulley-no play at all. The thermostat was the first thing I changed but i still have the over heating. Also.....I ran it in the driveway and jacked up the front end (with the heat on engine running) and bled the coolant for trapped air in the system. Still after running it for 25 minutes it will overheat but upper and lower radiator hoses are cool and there's no heat in the car. Its like there is no coolant flow.
So what up with that ?

Quite possible the plastic impeller inside the waterpump let go...

I thought that too- but if the plastic impeller inside the waterpump went bad, wouldn't the pulley jiggle when I try and move it around?

my mechanic showed me my plastic water pump. The shaft was fine. The blade had sheared off and was just laying on the shaft. Definitely look at the water pump.

Tomorrow I'm going to open it up and see whats going on with the water pump. I wonder why the impellers are made of plastic? Wouldn't metal be stronger?

Alright problem solved, it was the water pump. It had a metal impeller, but when I had it out, I notice that there was some play in the bearings. So I guess that was it because shes running great with the new water pump, and that makes me happy. Thanks everyone. Crazy Germans.
